A good pilot answers a single question: should we scale this, change it or stop? Most pilots fail not because the model is weak but because the scope is vague, the success criteria arrive after the demo, and nobody planned what production would take.

This playbook is for founders and small-business owners who are about to spend real money on an AI build. It covers scope, success criteria, cost, testing and the go/no-go decision, and it reflects how we run pilots at the studio.

What is an AI pilot, and how is it different from an MVP or a proof of concept?

A proof of concept shows that something is technically possible. An MVP is the smallest product you can put in front of customers to learn from. A pilot sits between the two and has a different job: it runs one workflow, with a small group of real users, against a measurable target, to decide whether the business should commit to production.

The distinction matters because each stage is judged differently. A proof of concept is judged by whether it works at all. An MVP is judged by whether people want it. A pilot is judged by whether it beats the current way of doing the job, at an acceptable cost and risk, on your real data. If you are still deciding what to build, start with our guide to the cost of an AI MVP; if you already have a working prototype, a pilot is the next step.

If you are unsure whether to build or buy at this stage, our post on build vs buy for AI sets out the trade-offs. A pilot works for either route, because the point is to test the outcome rather than the technology.

Why do so many AI pilots stall before they reach production?

They stall because the hard parts are invisible in a demo. Gartner’s 2024 release predicted that 30% of generative AI projects would be abandoned after proof of concept by the end of 2025, citing weak underlying data, insufficient risk controls, rising costs and uncertain business value. In 2025 Gartner made a similar prediction for agentic AI, saying that over 40% of those projects would be cancelled by the end of 2027 because of escalating costs, unclear business value or inadequate risk controls.

These are forecasts, not measurements, but the reasons they give match what we see in the field. In practice, pilots stall for five reasons:

The scope is a department, not a workflow. “Improve customer service with AI” cannot be tested. “Answer after-hours booking questions from our existing price list” can.

Success is defined afterwards. If the pass mark is chosen once the results are in, the pilot will always look like a success or always look like a failure, depending on who is talking.

The data is not ready. The model is only as good as the documents, records and rules it is given. Messy source material shows up as wrong answers.

Nobody owns it. A pilot needs one named person on the business side who decides what good looks like and who reads the failures.

Production was never costed. A pilot that works for ten users may be expensive, slow or risky at a thousand.

Free: The Australian AI MVP Cost Guide 2026

Honest cost benchmarks, the hidden costs vendors don’t quote, and a 10-line scoping worksheet.

Get the free guide

How should you scope an AI pilot?

Scope one workflow, one user group and one definition of done. A workflow is a repeatable job with a clear start and end, such as triaging inbound enquiries, drafting a first-pass quote or answering staff questions from an internal handbook. Write it as a sentence: “For [who], the system will [do what] using [which information], and a person will [check or handle what]”.

Then decide what is deliberately out of scope. Everything you leave out is something you do not have to test, secure or pay for during the pilot. Typical exclusions are extra languages, extra channels, integrations with systems you can substitute with a spreadsheet for now, and any decision with legal or financial consequences that the system would make alone.

Keep a person in the loop for anything consequential. A pilot is the cheapest moment to learn where the human check belongs. If the architecture is not settled yet, read our founder’s guide to AI product architecture first, because the choice between a fixed workflow and an agent changes both the cost and the testing effort.

What success criteria should you set before you start?

Set three kinds of criteria and write them down before the build begins: quality, business impact and limits.

Quality criteria describe what a correct answer or action looks like, and you test them against a set of real examples. Business criteria describe the change you want in the world: time saved per task, enquiries handled without staff, fewer errors, faster response. Limit criteria describe what must never happen, such as inventing a price, disclosing another customer’s details or promising something the business cannot deliver.

For each criterion, record the current baseline. If you cannot measure how long the job takes today, you cannot claim a saving tomorrow. Agree the pass mark, the fail mark and the zone in between where you would iterate once rather than scale or stop. One round of iteration is reasonable; an open-ended “let’s keep tuning” is how a pilot becomes a permanent cost.

What does an AI pilot cost in Australia?

Costs vary widely with scope, data and integration, and we would rather be straight about that than quote a market average we cannot source. What drives the number is predictable: how much of your data must be prepared, how many systems the pilot touches, how rigorous the testing needs to be, and how much human review it requires.

At Neomeric the path is deliberately staged. It starts with a free 15-minute scoping call. If it makes sense to proceed, a two-week Build Sprint at A$6,900 fixed produces a working slice and a costed plan, and that fee is credited toward the pilot. Pilots start from A$40k, depending on scope. The staging exists so that you find out what the real cost is before you commit the larger amount. Our AI product cost model explains the running costs that surprise founders after launch, including model usage, hosting and monitoring.

What should you test before you scale an AI pilot?

Test the system on real examples, with the failures in the set on purpose. Anthropic’s engineering team describes 20–50 simple tasks drawn from real failures as a great start for evaluating an AI agent, and advises reading the transcripts and grades from many trials, because that is how you find out whether your scoring is fair. You do not need hundreds of test cases to begin. You need honest ones.

A pre-production test plan for a pilot should cover four areas:

Accuracy. Does it give correct answers or take correct actions on your real examples, including awkward and ambiguous ones?

Safety and limits. Does it stay within the rules you wrote, and does it hand over to a person when it should?

Privacy. What personal information does it see, where is it processed, and is the user told they are dealing with AI? The OAIC’s guidance on commercially available AI products says public-facing AI tools should be clearly identified as such.

Cost and speed. What does a typical task cost, and how long does it take, at the volume you expect?

Once the pilot is live, testing does not stop. You will want a way to score real traffic and spot drift; our Wednesday post on online evals for production monitoring covers how to do that. For the wider list of launch checks, see our production-ready checklist for AI apps.

How do you decide whether to scale, change or stop?

Hold a short decision meeting on a fixed date and decide using the criteria you wrote at the start. If the pilot clears the pass mark on quality, business impact and limits, scale it and cost the production version. If it lands in the middle zone, iterate once with a specific hypothesis and a new date. If it fails, stop, and write down why.

Stopping is a legitimate outcome. A pilot that cheaply shows an idea does not work has done its job, and it protects the larger investment. The expensive outcome is the one nobody chooses: a pilot that quietly continues because no one wants to call it.

What should the pilot hand over to production?

A pilot should leave behind more than a working demo. Ask for the test set and results, the prompts and configuration, a list of known failure modes, a monitoring plan, a data-handling summary and a costed estimate for running it at full volume. These are the items that let a different team, or the same team six months later, run and improve the system without starting again.

Ownership of the code and the data should also be explicit in the contract. Ask who holds the repository, the prompts, the evaluation set and any fine-tuned assets, and what happens if you part ways with the builder.

Where does Neomeric fit?

We build and ship AI products every week, so we have strong opinions about what makes a pilot useful. We would rather help you find out cheaply that an idea needs changing than watch you scale the wrong thing.

Frequently asked questions

What is an AI pilot?

An AI pilot is a time-boxed test of one AI workflow with real users and real data against success criteria agreed in advance.
